HubSpot · Migration

Leave the old CRM without losing the history in it.

A migration is a data project first and a CRM project second. Mapping and governance come before any import, imports run in batches with reconciliation, and the cutover has a freeze, a rollback, and a named decision-maker.

When this is the right engagement

  • Salesforce, Dynamics, Zoho, Pipedrive, or a retired media CRM is on its way out
  • The customer list lives in spreadsheets and the ad system, and HubSpot is about to become the record
  • An acquisition brought a second CRM and the two must become one
  • A previous migration left duplicates, broken associations, and reports that no longer match
  • Leadership wants the history to survive: closed deals, activity, and the reasons things were lost

What you get

  • A source data review with counts, quality findings, and what will and will not move
  • A field-by-field mapping document with transformation rules and ownership
  • Deduplication and matching logic agreed before the first import
  • Controlled import batches with reconciliation reports at each step
  • Preserved associations: contacts to companies, deals to both, activity to all of them
  • Rebuilt automation and reports that depended on the old structure
  • A cutover plan with a workflow freeze, user acceptance testing, and rollback
  • Post-migration stabilization with a delta load for anything that changed during cutover

How it runs

  1. 01

    Discovery and data review

What is in the source system, what state it is in, and what the business actually needs to keep.

  2. 02

    Mapping and governance

Field by field: where it goes, how it transforms, who owns it. Duplicate rules are agreed here, where they are cheap.

  3. 03

    Build and controlled import

The target model is built, then data moves in batches with a reconciliation report after each one.

  4. 04

    Validation

Internal checks first, then user acceptance testing by the people who know what the records should look like.

  5. 05

    Cutover

A workflow freeze, a final delta load, a go/no-go decision by a named person, and a rollback nobody expects to use.

  6. 06

    Stabilization

We stay on while the team works in the new system, and fix what real use finds.

Questions we get

Will there be downtime?

Sales keeps working in the old system until cutover. The cutover itself is a short freeze, followed by a delta load of anything that changed. Nobody re-keys a deal twice.

Do we have to clean the data before you migrate it?

No. Cleaning is part of the work, and it happens in the mapping stage where it is cheap, not after import where it is not.

Start with the stuck point

What should HubSpot be doing that it isn’t?

Bring the workflow, handoff, or report that keeps resurfacing. We will tell you whether it is a HubSpot problem, a data problem, or a systems problem, and what to do about it.
